Design of the governance model of a leading medical device manufacturer in Latin America

Challenge
Our client, a leading medical device manufacturer, decided to design and implement an Agile operating model of its LATAM headquarters with the aim of:

  • Becoming even more customer-centric

  • Ensuring a systematic and orderly collaboration between affiliates

In order to ensure the proper functioning of this model, the client hired us to collaboratively design a governance model capable of quickly operating and coordinating a large and heterogeneous number of affiliates.
Solution
During our collaboration, we conducted 34 interviews to gain a good understanding of the starting point of the LATAM operational model and its affiliates, in addition to the business challenges they have to address.
From that starting point, and in order to ensure buy-in and operability of the governance model, we conducted 8 co-creation sessions with key stakeholders to design:

  • A Comprehensive Governance Model...

    • …as simple as possible, focusing only on essential and critical milestones to reduce the amount of meetings

    • ...with a focus on prioritizing collective value activities for affiliates / customers as well as an adequate allocation of resources

  • an adoption plan to ensure successful implementation of governance milestones at all levels
